A CRO audit framework for D2C Shopify stores.

Conversion usually leaks in the same seven places: the landing page, the product page, site speed, the cart, checkout, mobile specifically, and the post-purchase loop. Check each one with tools you already have (Shopify analytics, GA4, Search Console, your own phone) before spending on an app or a redesign.
Start with the funnel, not the visuals
Most CRO conversations start with "the site needs a refresh." Sometimes it does. More often, conversion is leaking at a specific, findable point in the funnel, and a redesign that skips finding it just moves the same problem into a nicer layout. An audit is cheaper than a redesign and tells you where to actually spend the budget.
The seven checkpoints
- 1. Landing page clarity. Can a stranger tell what you sell, who it's for, and why you're different in the first three seconds, without scrolling? If your hero is a lifestyle photo with no product context, this is usually the first leak.
- 2. Product page trust. Real photos (not just studio shots), visible reviews, clear sizing or specs, and pricing that isn't hidden behind a "select options" click. Missing any of these adds hesitation right before the add-to-cart decision.
- 3. Site speed and Core Web Vitals. Every extra second of load time is a chance to lose someone before they've seen the product. Check your PageSpeed Insights score on the product page specifically, not just the homepage.
- 4. Cart friction. Surprise shipping costs at checkout, no guest checkout option, and an unclear return policy are the three most common reasons a filled cart gets abandoned.
- 5. Checkout drop-off. Look at your Shopify checkout funnel report for the exact step people leave at: contact info, shipping, or payment. Each step has a different fix.
- 6. Mobile, specifically. Most D2C traffic is mobile. Test checkout on your own phone, on your own data connection, not just in a desktop browser resized smaller.
- 7. Post-purchase and retention. Is there an email capture on exit intent, a clear reorder path, and a reason to come back? The cheapest conversion is a second one from an existing customer.
How to check each one without buying another app
You likely already have what you need. Shopify's own analytics show checkout drop-off by step. Google Analytics 4 and Search Console show which landing pages get traffic but don't convert. PageSpeed Insights and Search Console's Core Web Vitals report cover speed. And a five-minute walkthrough on your own phone, actually placing an order, surfaces more mobile friction than most paid audit tools.
Paid CRO and heatmap tools are genuinely useful once you know which page to point them at. Running them across the whole site before narrowing down the checkpoints above usually just produces more data than you can act on.
What moving the needle actually looks like
On one rebuild we're proud of, load time went from 4.8s to 0.9s, performance score from 38 to 98, and conversion from 1.1% to 3.4%, off the back of speed work plus the checkpoints above. We've also managed Oxie Nutrition's performance marketing and CRO alongside their Shopify maintenance since 2023, because the two compound: traffic quality and on-site conversion move together, not separately.
FAQ
What's a good conversion rate for a Shopify store?
It varies hugely by category and price point, so treat any single benchmark with caution. The more useful number is your own store's trend over time: is it moving up after each change, or not.
Do I need a CRO tool or app to run this audit?
No. Everything in this framework can be checked with Shopify's own analytics, Google Analytics 4, Google Search Console and a real phone. Paid CRO and heatmap tools help once you know where to look, not before.
How much does site speed actually affect conversion?
Meaningfully. On one store we rebuilt, load time went from 4.8s to 0.9s and conversion moved from 1.1% to 3.4% alongside other changes. Speed is rarely the only lever, but it is consistently one of the highest-leverage ones.
Should I run a CRO audit before or after a redesign?
Before. An audit tells you which of the seven checkpoints are actually costing you conversions, so a redesign fixes real problems instead of guessing at new ones.
